GEO Agency vs AI Visibility Tool: Which Makes Sense for Your Team?
The real question is who does the work after the dashboard shows a gap. Real tool prices, what agencies sell, and a 50-person SaaS worked example.

Buy a tool if someone on your team will turn its findings into pages and outreach every week: tools cost $29 to a few hundred dollars a month, or a one-time license. Hire an agency or consultant if nobody owns that work and you'd rather pay for the outcome: specialist GEO retainers commonly start in the low thousands per month. For a 50-person SaaS company with a content marketer, a tool plus a few hours a week usually wins; with no content capacity, an agency does.
Disclosure first: GEOHATS sells both a self-serve tool and a done-for-you service, so we have an interest in both answers. That's also why we can be blunt about when each one is the wrong buy.
Is "agency vs tool" the right question?
Not quite. The real question is who does the work after the dashboard shows a gap. Every AI visibility tool can tell you that ChatGPT recommends a competitor for "best X for Y." Changing that takes three kinds of work: publishing a page that answers the question better than the pages being cited, getting mentioned on the third-party sites AI already trusts (roundups, Reddit, YouTube, review sites), and re-checking until the answer changes.
It's worth doing. Forrester found that "twice as many buyers named generative AI or conversational search as a more meaningful or important source of information than any other source" (Forrester), and Semrush found the average AI search visitor is "4.4 times as valuable as the average visit from traditional organic search, based on conversion rate" (Semrush, 2025).
What a tool does, and what an agency does
| Work | Monitoring tool | Tool that writes | Agency or consultant |
|---|---|---|---|
| Track AI answers for your buyer questions | Yes | Yes | Yes (usually with a tool) |
| Show who's cited instead of you | Yes | Yes | Yes |
| Write the page that wins | No, recommendations only | Yes, drafts for you to check | Yes |
| Get you mentioned on third-party sites | No | Usually no (some draft outreach) | Yes, the main reason to hire one |
| Strategy and judgment calls | No | Limited | Yes |
| Typical cost | $29-$495/mo | $79-$100/mo, or one-time | Retainers, usually thousands a month |

What agencies and consultants sell
Agency offers vary more than tool prices, so compare scope rather than headline rates. Good questions to ask any agency:
- Which buyer questions will you target, and how did you pick them? You want the questions buyers ask before they buy, not your brand name.
- What gets produced each month? Pages on your site, mentions on other sites, or reports? Reports alone are a tool's job.
- How is success measured? Ideally: the share of your target questions where AI names or cites you, on a fixed list, checked on a schedule.
- What happens if it doesn't work? Some agencies offer guarantees. Ours (the GEOHATS done-for-you service, from $2,000/month) guarantees citations in ChatGPT, Claude, Perplexity and Gemini for the agreed buyer questions within 90 days or a full refund; read any guarantee's exact terms (here are the GEOHATS guarantee terms).

A 50-person SaaS company: which makes more sense?
At around 50 people you usually have a marketing team of three to six, maybe one content marketer. The decision comes down to that person's time:
- You have a content marketer with 4-6 hours a week to spare: buy a tool. A monitor ($29-$95/month) plus their writing, or a tool that drafts pages they edit. Annual cost: a few hundred to about $1,200, plus their time.
- Content is already over capacity: a tool that writes takes most of the drafting off their plate. They review and publish instead of writing from scratch.
- Nobody owns it, and AI recommendations matter to pipeline: hire an agency or consultant for a defined 90-day sprint, and ask for the tracked question list and results so you can keep going with a tool afterwards. Our guide to GEO agencies for SaaS lists five questions to ask first.
Whichever you pick, start by measuring: run 15-20 buyer questions through ChatGPT, Claude, Perplexity and Gemini yourself (or on a tool's free trial) to see how big the gap is before you spend.
What has to happen after the dashboard shows a gap
- Pick the questions that matter. The 20-50 questions buyers ask before choosing a product like yours.
- Publish pages AI can quote. A direct answer up top, a comparison table, sourced numbers and an FAQ. The Princeton GEO study found citations, quotations and statistics lifted visibility by up to 40% (Princeton, 2023).
- Get mentioned where AI already looks. If ChatGPT cites a roundup, being in that roundup is often faster than outranking it. The brand-mentions playbook covers how to get in.
- Re-check on a schedule. Answers change; citations usually move 2 to 8 weeks after a page ships. Judge the trend, since single AI answers vary run to run.
- Tie it to signups. Track visits from chatgpt.com, perplexity.ai and similar referrers so you know what a citation is worth.
Frequently asked questions
GEO tool vs hiring a GEO consultant: which makes more sense for a 50-person SaaS company?
If you have a content marketer with a few hours a week, a tool: monitoring from $29-$95/month, or a tool that drafts the pages. If nobody owns the work and AI recommendations matter to pipeline, a consultant or agency on a defined 90-day sprint, with the question list and results handed over so you can continue in-house.
How much does an AI visibility tool cost?
Otterly.AI from $29/month, Peec AI from $95/month, Writesonic from $79/month, Trakkr $100/month, GEOHATS from $47 one-time; Profound is custom after a free trial (checked October 22, 2026).
How much does a GEO agency cost?
Published guides put most mid-market GEO retainers at $2,000 to $10,000 a month (Digital Elevator), with agency ranges running from about $3,000 to $25,000+ (RevvGrowth); scope varies widely. The GEOHATS done-for-you service starts at $2,000 a month. Compare what's delivered each month, not just the rate.
Can a tool replace an agency?
For tracking and drafting pages, increasingly yes. For earning mentions on other sites, strategy and judgment, not really: that's the part agencies are for.
Do any GEO agencies guarantee results?
Some do. GEOHATS's done-for-you service guarantees citations in ChatGPT, Claude, Perplexity and Gemini for the agreed buyer questions within 90 days or a full refund. Always read the exact terms: which questions, which assistants, and how "cited" is measured.
